On day one, we found our name in their case.

Red beryl comes from one place, the Wah Wah Mountains of Utah. It is one of the rarest minerals on Earth, the same family as emerald, and most people have never heard of it.

The card beside it says the stone stands for personal will. That is what these three days were about. Every business has data. A team with the will to act on it, and a system that makes acting easy, is rare.

Data is everywhere. The will to act on it is rare.

Where IDC started

IDC is an independent fine jewelry retailer with 11 showrooms, a deep bridal business, a large pre-owned watch business and decades of radio behind the brand.

Like most retailers, its marketing was judged by what each platform reported about itself. Google, Meta and the email platform each claimed their own wins. Nothing tied a click or a phone call to a sale at the register.

What we built first

Red Beryl became IDC’s fractional CMO in March 2026. The first months went to one source of truth: call tracking on all 11 stores, with every call and form matched to a point-of-sale record.

By August, the system was matching 3.5 times as much monthly revenue to its source as it did in March. The three days on site were about handing that system to IDC’s own team.

Day 1Morning

Ground truth

The three days, in detail

Day 1 · Monday

Ground truth

Morning
  • Where IDC started in March and where it is now, in its own numbers
  • One source of truth: every call and form matched to a real sale
  • What each channel is for, and why platforms can’t grade their own homework
Afternoon
  • The team drives the screens: email, Meta and Google, live
  • The content engine: what to shoot, how to store it, where it runs
  • Every channel gets an owner

Leaves with: a shared understanding of what is working and why.

Day 2 · Tuesday

Intelligence

Morning
  • Eight years of sales history pulled into one model
  • The team names the outcomes; Claude ranks them; leadership challenges the ranking
  • A holiday plan for email, Google and Meta, built in an hour
Afternoon
  • Every platform connected to one intelligence layer, with a Claude account for each person
  • Reachable clients go from 17% to 85% after the team fixes a data gap in the room
  • The first holiday list goes live, built by the team

Leaves with: segments and a plan built from IDC’s own customers.

Day 3 · Wednesday

Empowerment

Morning
  • Leadership defines each role, decision rights and 90-day goal
  • The master plan becomes one working plan per person
  • One master calendar becomes the single source of truth
Afternoon
  • A content shoot built around one script for radio, search and social
  • Leadership’s own Claude project, set up to check every channel
  • A standing Monday check-in starts the following week

Leaves with: a team that runs the system, and a leader who can see it.

One finding from the work

Most bridal customers come back for the band. Some stores never ask.

Across 11,760 IDC customers who bought both an engagement ring and a wedding band:

Same day4 in 10
Within six months2 in 3
Within a year4 in 5

Two stores captured the band almost only at the ring counter. That is a follow-up opportunity the data made visible, not a marketing problem.

What the team kept

DirectionA plan per person, tied to one master plan and one calendar.
ToolsEvery platform connected to Claude, one account per person.
VisibilityLeadership checks progress in real time, without asking.
RhythmA Monday check-in that alternates leadership and the full team.

What happens next

The team now owns email, search and social, each with a 90-day goal. Every Monday at 9:00, Red Beryl meets with either leadership or the full team. Leadership checks every channel through the same system the team uses.

How we’ll know it worked

About half of IDC’s holiday sales come from returning clients. The holiday plan was built to push that share past half. We will update this page in January with the result.
